Freight accrual misses rarely start in accounting.
They usually start in the gap between what transportation knows has happened and what finance can prove before the carrier invoice arrives. A load is delivered but not billed. A parcel shipment is in transit but already exposed to fuel, residential, or dimensional charges. An LTL shipment has a reweigh risk. A facility delay creates detention exposure. A carrier invoice is expected, but the final accessorial profile is still unclear.
By month-end, finance needs a clean freight number. Transportation may have the operational reality, but if shipment events, carrier rating logic, accessorial evidence, and invoice status live in separate workflows, the accrual becomes an estimate with weak controls.
That is freight accrual drift: the growing difference between expected freight cost and the cost that later appears on carrier invoices.
The Accrual Is Only as Good as the Evidence Layer
Most companies can see shipments before they can see invoices. The problem is that shipment visibility does not automatically translate into financial control. A shipment record may show origin, destination, carrier, service level, ship date, and delivery status. It may not show the final billed weight, tariff treatment, accessorial exposure, detention clock, fuel table, minimum charge, or exception history that will determine the invoice.
When those details are missing, teams fill the gap with averages, historical percentages, rough estimates, or delayed true-ups. Those methods may work when the network is stable. They break down when volume shifts, carrier rules change, service mix changes, facilities create dwell, or accessorials become a larger share of cost.
Why Freight Accruals Drift
Accrual drift tends to come from a few repeat causes.
- Shipment status is incomplete. Loads are delivered, partially delivered, rerouted, held, or canceled, but the financial workflow does not receive the event fast enough.
- Accessorial exposure is not estimated at the shipment level. Detention, layover, redelivery, residential delivery, liftgate, storage, demurrage-adjacent handling, and special service charges are treated as invoice surprises.
- Carrier rating assumptions are stale. Fuel tables, surcharge rules, minimums, dimensional factors, service-level logic, and negotiated exceptions change faster than accrual models.
- Operational exceptions are not tied to finance. Dock delays, appointment changes, reweighs, classification disputes, and proof-of-delivery gaps sit in operational notes instead of accrual logic.
- Invoice timing masks real cost. Late invoices, rebills, credits, and carrier billing cycles push transportation cost into the wrong period.
None of these are purely accounting problems. They are evidence problems.
The Month-End Risk for Finance
When accruals drift, finance has to explain variance after the business has already moved on. Freight spend appears to spike, margin moves unexpectedly, customer profitability changes, or a business unit absorbs cost that should have been visible earlier.
The impact is bigger than a true-up. Poor freight accrual control can distort budget performance, carrier-cost reporting, customer margin analysis, and procurement decisions. It can also reduce trust between finance and transportation because each team sees a different version of the truth.
What Strong Freight Accrual Control Looks Like
Strong control starts by connecting shipments, expected charges, exception signals, and invoice outcomes in one reviewable trail. For each shipment, the business should know whether it is pending, delivered, invoiced, disputed, credited, or still exposed to likely accessorials.
The accrual model should also separate base freight from variable exposure. A clean base-rate estimate is useful, but it is incomplete if detention, reclass, fuel, residential, storage, or special-handling risk is ignored until the invoice lands. Those risks do not need to be perfect to be useful. They need to be visible, classified, and updated as evidence improves.
Where to Audit First
Start with late and high-variance lanes. Pull shipments that were delivered but not invoiced by month-end, invoices received after close, rebills and credits, accessorial-heavy invoices, and shipments with operational exceptions. Group the variance by carrier, mode, lane, facility, customer, service level, ship date, delivery date, and invoice received date.
Then compare expected cost to final billed cost. The goal is not only to find overcharges. It is to identify where the accrual logic is blind: missing status events, stale fuel logic, repeated detention exposure, LTL reclass risk, parcel DIM-weight drift, or carrier billing lag.
